What moves first

Technical remediation produces the fastest visible change, because it removes barriers rather than trying to build new authority. Fixing indexation problems, resolving redirect chains, correcting canonicals and unblocking crawlable resources can show in Search Console within a fortnight.

Improving pages that already rank is the second-fastest lever. A page sitting at position twelve for a commercial query already has recognised relevance; sharpening the content, title and internal links can move it into the top five within four to eight weeks. Most programmes ignore this and start writing new content, which is slower.

A realistic timeline

Month one is audit, fixes and architecture. Months two and three are production and early movement on long-tail terms. Months four to six bring meaningful traffic growth as new pages settle and internal linking compounds. Months six to twelve are where competitive commercial terms become reachable.

Traffic growth is rarely linear. It is common to see very little for eight to ten weeks and then a noticeable step change, because indexing, evaluation and re-ranking happen in stages rather than continuously.

Why so many SEO programmes appear to fail

Usually because they were measured on the wrong thing at the wrong time. Judging an SEO investment on total sessions at month three will nearly always look like failure, because the pages that will produce the traffic are still being evaluated.

Better leading indicators exist: pages indexed, average position for target queries, impressions in Search Console, and rankings for the specific long-tail terms the programme targeted first. Those move well before traffic does, and they tell you whether the work is on track.

When to conclude it is not working

If after six months there is no movement in impressions, no improvement in average position for targeted queries, and no increase in indexed pages, something is genuinely wrong: either the technical foundation, the content quality, or the query selection.

Concluding failure at month three is premature. Concluding it at month nine with no leading indicators moving is overdue.
