Shopify vs WooCommerce for an Indian D2C Brand

Short answer

Shopify suits most Indian D2C brands launching or scaling, because hosting, security, checkout and a mature app ecosystem for cash on delivery and Indian payment gateways are handled for a predictable monthly fee. WooCommerce is only cheaper on paper: once hosting, a developer, plugin licences and maintenance are counted, the total usually lands in a similar place, and what it buys is full control over checkout logic, custom pricing and your own database. Choose Shopify if you want to be selling this quarter with a small team, and WooCommerce if you have development capacity and requirements a hosted checkout will not accommodate.

Compare total cost, not licence cost

WooCommerce is a free plugin, which is where most comparisons stop and where most budgets go wrong. Running it in production means paying for managed hosting capable of holding up under checkout traffic, a developer who answers the phone, a page builder, and a stack of paid plugin licences renewed annually. Shopify charges a monthly fee covering the infrastructure and support, then adds app subscriptions on top of it.

For a brand doing a few hundred orders a month the two typically land close enough that cost should not decide the question. The real difference is the shape of the spending. Shopify is a predictable monthly line. WooCommerce is a smaller monthly line with occasional developer invoices attached to upgrades, breakages and anything custom, which is harder to forecast and easier to defer until it hurts.

One specific number to confirm rather than assume: Shopify applies an additional transaction fee when you process through a third-party gateway instead of its own payments product, and what it offers directly in India has changed over time. Ask for the current terms that apply to your registered entity, put the figure into your margin model, and check it again at renewal rather than carrying an assumption across from an older comparison.

Cash on delivery decides this for a lot of brands

COD remains a substantial share of orders in most Indian D2C categories, and how easily a platform supports the machinery around it matters far more than the checkout page itself. That machinery means availability by pincode, partial advance collection, prepaid incentives shown at the point of payment, order confirmation before dispatch, and a way to block the numbers that have refused delivery before.

Both platforms can do all of it. Shopify does it through apps built specifically for the Indian market and actively maintained, which is the fastest route and an ongoing subscription. WooCommerce does it through plugins of uneven quality or through custom code, which is cheaper to run and more work to keep working. If COD is more than roughly half your orders, test the exact flow before committing, because this is the part you will feel every single day.

Payment gateways and checkout control

Razorpay, PayU, Cashfree, CCAvenue and the rest integrate with both platforms, so gateway choice is not a reason to prefer one. Fees typically sit around two percent plus GST on domestic cards and UPI, vary by instrument, and become negotiable once volume is real, so read the rate card rather than the headline rate quoted in a sales call, and re-open the conversation once your monthly volume has doubled.

What does differ is control over the checkout itself. Shopify's checkout is fixed except on its highest plan, which limits how much you can reorder steps, add fields or restructure the flow. WooCommerce lets you rewrite it entirely. That is an advantage only if you have a concrete reason to, and a liability if a developer uses the freedom to build something fragile that breaks at every update.

Speed, and who is accountable for it

Shopify gives you a competent baseline: a global CDN, sensible image handling, and a checkout you cannot personally slow down. Brands still ruin it by installing fifteen apps that each inject scripts into every page, which is the usual reason a Shopify store feels sluggish. The remedy is an app audit rather than a theme rebuild, and it is usually quick.

WooCommerce has no baseline at all. Performance is entirely a function of hosting quality, caching configuration, image discipline and how heavy the page builder is. Built well it can be very fast. Built on the cheapest available hosting with a bloated theme it will fail its mobile metrics and stay that way. The question to settle before choosing is who, specifically, is accountable for those numbers six months after launch.

Where WooCommerce genuinely wins

There are real cases and they are not usually the ones cited in the comparison articles. Customer-specific or rule-based pricing, business-to-business and wholesale flows with tax and credit terms, subscription logic that does not fit the standard apps, a content-heavy publication with a shop attached, and any requirement to hold and query your own database directly from internal systems such as an ERP or a warehouse tool.

At high order volumes the absence of a platform cost per order also begins to matter, although by that stage the engineering cost of running the thing properly has generally arrived to replace it. If none of the cases below apply to you, the control WooCommerce offers is control you will never actually exercise, and it will be paid for in developer time regardless.

  • Customer-specific or rule-based pricing
  • Wholesale, credit or approval-based ordering
  • Subscription or rental logic outside the standard patterns
  • A large editorial site with commerce attached
  • Direct database access for internal systems

The maintenance question nobody asks in the pitch

On Shopify, platform updates happen without you and rarely break anything; your exposure is app compatibility and whatever a developer has done to the theme. On WooCommerce you own the update cycle for WordPress core, the theme and every plugin, and a plugin conflict that takes checkout down at nine in the evening during a sale is entirely your problem to solve.

Decide this on honest capacity rather than good intentions. A brand with a developer, or with an agency retained for maintenance, can run WooCommerce well for years. A three-person brand where nobody is technical will be running an out-of-date installation within eighteen months, which is a security problem and a conversion problem arriving at the same time, usually during a sale when nobody has the capacity to deal with either.

Migration and what it costs to change your mind

Moving between them is a project rather than a weekend. Products, variants, customers and order history can all be migrated with existing tooling. What causes lasting damage is the URL structure: category and product paths differ between the platforms, and a migration without a complete redirect map loses rankings that took a year to earn and that no amount of post-launch effort recovers quickly.

Budget for a theme rebuild rather than a port, keep the old store reachable until every redirect has been verified, and expect a few unsettled weeks of search performance even when the work is done properly. If you are choosing now, choosing once is considerably cheaper than choosing twice, so spend the extra week on the decision rather than on the recovery.

Is WooCommerce cheaper at high volume?

On platform fees, yes, since no percentage is attached to each order. In practice the saving is offset by the engineering needed to keep a high-volume WordPress store fast, secure and upright. The honest comparison at that stage is Shopify plus its apps against hosting plus a developer you can reach in the evening, and the gap is much smaller than the licence prices suggest.

Does either platform rank better on Google?

Neither has an inherent advantage. Both can produce clean URLs, correct canonicals and fast mobile pages, and both are routinely built badly. Shopify imposes some URL conventions you cannot change and handles the technical basics by default. WooCommerce gives you more control, which helps when somebody competent is using it and hurts when nobody is.

Can WooCommerce handle a few hundred orders a day?

Yes, on appropriate hosting with proper caching and a database that has been maintained. Stores collapse at that volume because they sit on shared hosting with twenty plugins, not because WooCommerce cannot cope. The requirement is a hosting decision plus an ongoing maintenance commitment, which is precisely the cost the free licence conceals.

Is Shopify's transaction fee a reason to avoid it?

Only once you have quantified it. The fee applies to orders processed through a third-party gateway rather than Shopify's own payments product, and it falls as you move up plans. What Shopify offers directly in India has changed more than once, so get the current terms for your entity and compare the total against hosting and developer costs rather than reacting to the percentage alone.

Our WooCommerce store is slow. Should we move or fix it?

Fix it first, because a migration will not address the underlying causes and you will carry some of them across anyway. Most slow WooCommerce stores are slow for three reasons: cheap hosting, unoptimised images and a heavy page builder. Deal with those and measure again. Migrate for capability reasons, not as a performance remedy.
